# Repair or Replace: How the Decision Actually Gets Made

Repair or replace is two separate decisions wearing one name. At the part level an estimator compares measured repair hours against replacement cost and availability. At the vehicle level a carrier compares total repair cost against actual cash value to decide whether the loss becomes a total. Different inputs, different outcomes.

Owners tend to ask the question as one question. An estimator hears two. Whether a specific damaged panel gets repaired or replaced is an arithmetic exercise involving labor hours, part price, part availability and whether the material can be brought back to specification. Whether the entire vehicle gets repaired or written off is a completely different calculation performed by the carrier against a market value. A coach can be full of replaced parts and still be an easy repair. A coach with modest visible damage can still total.

Neither decision responds well to opinion. Both respond to measurement. The estimator who says a quarter panel is beyond repair without stating the hours, the part price and the reason has produced a preference rather than a finding. Our estimates state the numbers on both sides of every replace recommendation so the adjuster can check the arithmetic rather than take our word for it. That habit is why our replace recommendations tend to survive review instead of coming back reduced.

## The Part Level Test: Hours Measured Against Price

The working rule is unglamorous. If the labor hours required to bring a part back to specification, priced at the posted body and paint rate of two hundred ten dollars per hour, cost more than buying and fitting a new part, the part gets replaced. Refinish hours largely cancel out because a replacement panel needs paint too, so the comparison usually comes down to repair labor against part price plus the markup schedule. Parts at or below one hundred dollars carry a one hundred percent markup and parts above that carry thirty five percent.

Availability bends the arithmetic constantly. A steel fender for a common commercial chassis is a phone call and two days, which makes replacement attractive even at moderate damage. A fiberglass front cap for a discontinued coach may be unavailable at any price, which makes repair the only real option and shifts the question from whether to repair to how many hours the repair honestly needs. Estimators who write from a parts catalog without checking live availability produce estimates that fall apart in week two.

Material behavior sets the outer limit. Sheet metal tolerates a great deal of straightening before the grain structure gives up. High strength steel does not, and it frequently carries manufacturer sectioning restrictions. Aluminum work hardens and cracks where steel would stretch. Fiberglass and gelcoat can be rebuilt almost indefinitely by someone with the laminating skill, which is why an RV panel a passenger car shop would condemn is often a straightforward repair in a coach shop. Skill availability, rather than any material limit, sets the practical boundary.

## When Structure Removes the Choice

Some damage ends the debate. A frame rail with a kink rather than a bend, a crushed crush zone that has already done its job, a chassis measurement outside tolerance at multiple control points: these move a part from the repair column to the replace column regardless of the labor arithmetic. A structure that measures out of specification does not become acceptable because straightening it would be cheaper than sectioning it. It becomes acceptable when it measures within specification, and not before.

Recreational vehicles add a structural layer most estimators never encounter. The house sits on the chassis but it is not merely cargo. Sidewalls are stressed laminate assemblies. Roof structures tie the sidewalls together and resist racking. Slide openings are the weakest region of any sidewall because a large rectangle has been removed from a load bearing panel. Impact anywhere near a slide opening propagates further than the visible damage suggests, and confirming whether the opening still squares up is a measurement task, not a visual one.

We measure before we recommend. Chassis work goes on the rack with control point readings recorded before and after. House structure gets checked for square at the slide openings, at the door frame and at the roof to sidewall junction. Those readings go into the file as numbers. A recommendation to replace a section supported by a measurement sheet is a different conversation from a recommendation supported by an adjective, and adjusters treat it differently. Numbers can be rechecked by anybody. Adjectives cannot.

## The Vehicle Level Decision and Total Loss Thresholds

A total loss happens when the carrier concludes that repairing the vehicle costs more than the vehicle is worth, or more than some threshold percentage of that worth once salvage value is factored. The critical input is not the repair estimate, which is measurable and arguable on its merits. It is the actual cash value the carrier assigns, which is assembled from comparable sale listings. Two different valuation vendors looking at the same coach on the same day will not necessarily land on the same figure.

Comparables are where owners lose the most money without noticing. A valuation built from units in a different region, a different floor plan, a different chassis or a materially different condition grade will drift low, and it will drift low quietly because the report reads as authoritative. Mileage adjustments, options adjustments and condition adjustments each involve judgment. Owners are entitled to see the comparable report that produced the number, and asking for it is an ordinary request rather than a confrontational one.

Custom and heavily equipped units are the hardest cases in the entire business. A coach with an owner installed solar array, a lithium bank, an upgraded suspension, a custom interior and a repaint is not the same asset as the base unit the valuation vendor matched it to, but it will be valued as that base unit unless the paperwork proving otherwise reaches the file. Receipts, installation invoices, dated photographs and prior appraisals are the entire defense, and they need to exist before the loss.

## Fiberglass, Laminate and the Panels That Break the Formula

Standard estimating logic assumes a part exists to buy. Across large parts of the recreational vehicle market that assumption simply fails. Converters go out of business. Molds get destroyed or sold. A five year old coach can have a front cap with no supply chain behind it at all. When there is nothing to buy, replacement is not a cheaper alternative that got rejected, it is a nonexistent option, and the estimate needs to say so explicitly rather than leaving a reviewer to assume the shop preferred repair.

Fiberglass repair also scales differently than metal. A skilled laminator can rebuild a corner, restore contour, fair the surface and blend gelcoat to an invisible standard across an area that would require a full panel replacement in steel. Our fiberglass repair band runs from seven hundred fifty dollars to twelve thousand dollars and beyond depending on scope, with delamination work running higher because the failure is between layers rather than on the surface and the sound material has to be found before anything gets rebuilt.

Delamination in particular defeats visual estimating. The bond between the outer skin and the substrate fails progressively, often driven by water that entered through a seam far from where the bubble eventually appears. Tapping and moisture readings map the actual failed area, which is routinely several times larger than the visible blister. Writing a delamination repair from a photograph produces a number that is wrong by a wide margin, and the correction shows up as a supplement rather than as a surprise the shop absorbs.

## What We Put in a Repair Recommendation the Adjuster Can Act On

A recommendation that survives review is built like a case file. Photographs sequenced from wide context to close detail so a reviewer who has never seen the vehicle can follow the damage inward. Measurement records where structure is involved. Written part quotes with supplier names and stated lead times. Labor operations broken out by the published times where they exist and by documented shop time where they do not. A short written rationale connecting each line to something visible in the photographs.

We also state what we are not recommending and why. If a panel could be repaired but the repair hours exceed replacement cost, the estimate shows both figures. If a part is being repaired because no replacement exists, the estimate names the supplier who confirmed that. Adjusters approve faster when the shop has already answered the question they were about to ask, and the file stops bouncing back with requests for information that could have been included the first time.

### Who decides whether my RV is a total loss, the shop or the insurer?

The carrier makes that determination. The shop supplies the repair estimate that forms one side of the comparison, and the carrier supplies the actual cash value that forms the other. Our role is to make sure the repair side is accurate and fully documented, including damage that only appears after teardown. If the valuation side looks low, the comparable vehicle report is the document to request and review.

### Why did the estimator replace a panel that looks repairable to me?

Usually because the repair hours priced at the posted body and paint rate exceed the cost of the replacement part plus fitting, or because the material carries a sectioning restriction. Sometimes the substrate behind an intact looking surface is compromised. Our estimates show both figures on any replace line so the arithmetic is visible. If the numbers do not support replacement, ask for them and check.

### My coach model was discontinued and the cap is unavailable. What happens?

Repair becomes the working path rather than the fallback. Fiberglass and laminate rebuild well, and a competent laminator can restore contour and finish across substantial damage. The estimate documents that no replacement source exists, names the suppliers contacted, and prices the rebuild honestly by hours. Unavailability also matters to the total loss calculation, so it belongs in the file in writing rather than as a verbal remark.

### Can I keep my RV if the insurer declares it a total loss?

Carriers commonly offer salvage retention, where the owner keeps the vehicle and the settlement is reduced by the salvage value. Whether that makes sense depends on what the repair actually costs against the reduced settlement, and on what the title status becomes afterward. We can price the repair scope so the comparison is grounded in a real number. The retention decision itself sits with the owner and the carrier.

### How do you prove structural damage that the adjuster cannot see?
