The short answer
Totals are not comparable until the work behind them is. Pull each bid apart into operations, then list hours before rates, part numbers before part prices, and every material, sublet and calibration line on its own row. Line the three up side by side. The spread almost always collapses into three or four disagreements about scope, and those are the only things actually worth discussing.
Why three totals for the same damage land far apart
Estimating is not measurement. It is a written prediction of what a specific shop intends to do, priced at that shop's rates. Two honest estimators looking at the same crushed panel can produce numbers that differ by half, without either one being wrong about anything they can see.
The spread comes from four places. First, repair versus replace: one estimator writes four hours to pull and finish a dent, another writes a replacement panel plus two hours to hang it. Second, part type: an original equipment panel, an aftermarket copy and a recycled assembly can differ enormously in price for the same line description. Third, included operations: setup and measure, corrosion protection, one-time-use fasteners, cover and mask, and calibration are frequently omitted on the low bid and present on the high one. Fourth, the rate itself.
Only the fourth of those is a price difference. The other three are scope differences wearing a price costume.
This is why asking three shops for "a quote on the same damage" produces so little useful information. You did not ask three shops to price one job. You asked three shops what job they would do, and they answered honestly and differently.
Normalize the labor first
Start by extracting hours and ignoring dollars entirely.
Most estimating systems separate labor into categories. Pull each bid's hours into these buckets:
- Body labor
- Refinish labor
- Paint materials, which is usually hours times a materials rate, not a flat figure
- Mechanical and electrical labor
- Diagnostic and scan time
- Frame or structural setup and measure
- Detail and cleanup
Now compare bucket to bucket. If one bid shows nine body hours and another shows twenty-two, you have found a scope disagreement, and you should ask which operations account for the difference before you look at anything else.
Only once the hours line up should rates enter. A published rate structure makes this easy to audit. A shop that will not tell you its rate per category, or that quotes only a lump sum, cannot be normalized against anything.
Then normalize the parts
Go line by line on the parts list and record three things per part: the description, the part type, and whether the number shown is the part alone or the part installed.
Part type is the one that moves money. The same line reading "bumper cover" can be an original equipment part, a certified aftermarket part, a non-certified aftermarket part or a recycled assembly off a donor unit. Fit, finish, thickness and sensor bracket geometry vary between them. On a unit with sensors or cameras behind a fascia, the part choice can decide whether a calibration succeeds.
Questions that resolve most parts disputes
- Is each part quoted new, recycled or reconditioned?
- Does the price include hardware, clips and one-time-use fasteners, or are those separate lines?
- Is any part on backorder, and what lead time was assumed?
- Was any assembly quoted whole when the other bids quoted components, or the reverse?
Markup structure matters too, and it should be disclosed rather than buried. Ours is published on the parts and materials page: one hundred percent on parts costing one hundred dollars or less, thirty-five percent above that. A bid with an invisible markup is not necessarily higher, but it is not auditable.
Materials, sublet and the lines people skip
This is where a low bid usually hides. Work through each estimate looking specifically for lines that are present on one and absent on another.
Commonly omitted:
- Seam sealer and corrosion protection on any replaced panel
- Cavity wax on a boxed section
- Cover and mask time, which grows fast on a large unit
- Feather, prime and block on a repaired panel
- Blend into adjacent panels, and the clearcoat that follows
- Sublet glass, upholstery or calibration
- Hazardous waste and shop supplies
- Post-repair scan
None of these are optional in a proper repair. If a bid does not carry them, either the shop intends to skip them or it intends to write a supplement later. Both outcomes are worth knowing before you pick. The reference on common claim pitfalls covers several of these omissions from the claim side.
Rebuilding three bids into one comparison sheet
Open a spreadsheet. One row per operation, drawn from the union of all three bids, not from any single one. Four columns: the operation, then a column per shop.
For each cell record the hours and the part type, not the dollar amount. Leave a cell blank where a shop did not write that operation at all. When you are done, the blanks are your entire conversation. Every blank is a shop saying either "that is not needed" or "I did not see it."
Add a second small block at the bottom for the things that are not operations: the labor rate per category, the parts markup structure, the deposit terms, any card surcharge, and the quoted in-date and out-date. Those five rows explain most of the remaining variance once the operations agree.
Take the sheet back to each shop and ask about the blanks specifically. Do not ask them to match a competitor's total. Ask them to explain the operation. A shop that omitted corrosion protection because the panel is being repaired rather than replaced has a legitimate answer. A shop that omitted it because it shortens the estimate does not, and you will hear the difference.
At the end, add dollars back. Frequently the three bids land within a narrow band once the scopes match, and you are choosing on schedule and workmanship rather than price.
What a low bid usually left out
In our experience the low bid on a large unit is short on the same handful of things almost every time: refinish blend, setup and measure, one-time-use hardware, and any operation that requires removing something to reach something else.
There is also a structural version of the problem. On a unit with damage that runs past a visible panel edge, a bid written without teardown is a guess about what is underneath. It is not dishonest, but it is provisional, and it will grow. If the damage looks like it reaches a structural member, a proper structural damage assessment turns the guess into a measurement, and every subsequent bid gets more accurate.
Owners in Eastvale comparing shops across Corona, Norco and Chino frequently find the drive to Yorba Linda, about twenty miles by SR-71 to SR-91, is the smallest variable in the decision.
